How much does DevOps cost in 2026? Full-time hire vs consulting vs DIY

Every growing software team hits the same question: we need better infrastructure, but what is the right way to get it? Hire a full-time DevOps engineer? Bring in consultants? Figure it out ourselves? Each option has a real cost, and the cheapest one up front is rarely the cheapest one over 12 months.
Option 1: Full-time DevOps engineer
A mid-level DevOps engineer in the US commands a base salary of $130,000 to $170,000. A senior engineer with Kubernetes, Terraform, and cloud architecture experience runs $160,000 to $200,000+. But salary is only part of the total cost.
Add employer taxes (7.65% FICA), health insurance ($6,000 to $15,000/year), 401k match (3 to 6%), equipment, and software licenses. The total loaded cost of a $160K salary is typically $195,000 to $220,000 per year.
Then there are the hidden costs. Recruiting takes 2 to 4 months and costs $15,000 to $40,000 in recruiter fees or engineering time. Onboarding takes another 1 to 3 months before the hire is fully productive. If the hire does not work out (and about 20% of engineering hires do not last 12 months), you start over. Average turnover cost for a DevOps engineer: $50,000 to $80,000 when you factor in lost productivity, recruiting, and ramp-up time.

- Specific project (CI/CD pipeline, monitoring setup, IaC migration): $5,000 to $20,000 depending on complexity. Fixed scope, fixed price. Timeline: 2 to 8 weeks.
- Managed DevOps (ongoing): $3,000 to $10,000/month for a dedicated engineer handling your infrastructure on an ongoing basis. Cheaper than a full-time hire, with the option to scale up or down.
- Hourly consulting: $150 to $300/hour for senior DevOps engineers. Good for specific questions or short engagements.
The advantage of consulting: you get senior-level expertise immediately, scoped to exactly what you need. No recruiting, no onboarding, no benefits. The work starts in days, not months. The disadvantage: the knowledge leaves when the engagement ends, unless proper documentation and handoff are part of the deal (they should be).
Option 3: DIY
The free option. Your existing developers handle infrastructure alongside feature work. The upfront cost is zero, but the real cost is measured in engineering time and mistakes.
A backend developer learning Terraform, Kubernetes, and CI/CD from scratch will spend 100 to 200 hours to get competent. At an average fully-loaded developer cost of $100/hour, that is $10,000 to $20,000 in opportunity cost. And "competent" is not "expert." The infrastructure they build will likely have security gaps, cost inefficiencies, and operational blind spots that a senior DevOps engineer would avoid.

Our recommendation
For teams with 2 to 30 developers, consulting is usually the highest ROI path. You get senior expertise scoped to your specific problems, with no long-term commitment. Start with an audit to understand where you stand, then tackle the highest-impact improvements as fixed-scope projects.
Once your infrastructure is solid, you can decide whether ongoing maintenance justifies a full-time hire or whether managed DevOps support is more cost-effective. The key is not to default to hiring just because it feels permanent. Permanent does not mean better.
